Once the month is locked in the accounting software, actuals are compared with budget line by line. AI drafts a short explanation for each significant variance from the transactions behind it, and the CFO-approved notes are merged into the monthly management pack.

The challenge
Each monthly management pack needs commentary on every line that moved against budget. The CFO exports actuals, compares them with the budget sheet, then digs through ledger detail to explain why marketing ran over or revenue fell short. That writing takes about five hours per pack and delays delivery well into the following month.
Before and after
Hours writing variance commentary per pack
−80%Working days after month-end to send the pack
−30%Flagged lines left without commentary, per pack
−100%The automation
When the month is locked in the accounting software, the automation compares actuals with the budget line by line and flags any line over both 10% and a set amount. For each flagged line, OpenAI reads the largest transactions behind it and drafts a two-sentence explanation. The drafts land in a shared Google Docs file, where the CFO edits or rejects them. Approved commentary is merged into the PDF management pack and sent to the client's leadership team.
How it works
- 01
Month locked
Locking the period in the accounting software starts the comparison against the approved budget.
- 02
Variances flagged
Lines over both 10% and the client's set amount are flagged, so small swings stay out of the pack.
- 03
AI drafts the notes
For each flagged line, AI reads the largest transactions behind it and writes a two-sentence explanation.
- 04
CFO edits in a shared doc
Drafts sit in a shared Google Docs file next to the figures, where the CFO edits, approves or deletes each note.
- 05
Pack assembled and sent
Approved commentary is merged into the PDF management pack and emailed to the client's leadership team.
Starts from
- Locked monthly actuals
- Approved budget
Delivers
- Draft notes in shared doc
- CFO-approved commentary
- PDF management pack
The impact
Commentary for each pack takes about an hour of editing instead of five hours of writing, saving roughly 4 hours per client each month. Packs reach leadership teams about three days earlier, and every variance note points to the transactions that caused it.
Questions about this automation
How does the AI know why a line moved?
It looks at the transactions posted to that line in the month, sorted by size, and compares them with the budget and the same month last year. A note might say that marketing ran over because of a one-off trade show payment. The CFO checks every note before it reaches the pack.
Can each client have different thresholds?
Yes. Every client has its own percentage and amount thresholds, so a small company might flag lines over 10% and 2,000 while a larger one uses 10% and 20,000. Lines can also be pinned so they always get commentary, such as payroll or revenue by product line.
Does it work when the budget lives in a spreadsheet?
Yes. Most clients keep the approved budget in Google Sheets or Excel, and the automation reads it from there. A one-time mapping links each budget line to the ledger accounts behind it, so actuals and budget compare like for like. It is a multi-step build, usually rolled out in stages, starting with one client pack.
